imec wanted to get a head start on the inevitable shift to cloud services and SAP S/4HANA. So the company decided to upgrade its existing SAP software and purposely opted for a brownfield migration. This provided them with a future-proof platform that allowed them to retain their existing custom applications.&nbsp;Highlights<ul style="list-style-type:disc;"><li>Brownfield migration from ECC to S/4HANA&nbsp;</li><li>Switch from on-premise hardware to cloud&nbsp;</li><li>Switch from on-premise Open Text to cloud</li></ul>&nbsp;<h2>Brownfield solution&nbsp;</h2>Imec, the renowned technology research centre, ran the same SAP implementation for twenty years. Over time, the company made significant investments to keep this software up to date and implement the necessary adjustments. But in order to optimise their business processes sustainably, a migration to SAP S/4HANA was the only futureproof solution.&nbsp;Imec opted for a brownfield migration in which the ERP system is upgraded without abandoning existing structures. Brownfield has the advantage of complying with the latest SAP systems quickly at a relatively low cost. Moreover, there is a lot less change management involved.&nbsp;&nbsp;<h2>Sandbox migrations&nbsp;</h2>The scope of imec's migration project required extensive preparations. We initially performed a sandbox migration (migration in a test environment, copy of production) to identify and resolve gaps. This also gave imec the opportunity to evaluate and test existing processes and revealed twenty gaps that needed to be addressed.&nbsp;Together with imec, we decided to start a second sandbox migration to eliminate as many of the gaps as possible. In doing so, we also looked at whether alternatives were available, such as integrating existing SAP applications or implementing change management. Thanks to a pragmatic approach with transparent communication, we managed to achieve a successful conversion in no time.&nbsp;&nbsp; &nbsp;<blockquote>"The smooth running of the test migrations was very important for good cooperation. Imec wanted to switch from on-premise servers to Azure Cloud. Rank 1, TheValueChain's sister company, managed to seamlessly integrate the existing hardware into Azure. We also transferred their off-cloud OpenText ECM system to the cloud.&nbsp;In the end, more than 150 interfaces had to be integrated with S/4HANA, from EDI systems to time sheets. It was important that the look and feel was retained as much as possible, as imec wanted to minimise its reliance on change management. Where necessary, TheValueChain provided training to bring employees up to speed.&nbsp;We also organised discovery workshops to show which optimisation possibilities S/4HANA offers for imec's future. Not a so-called big bang, but modular improvements per department. Given these market conditions, Drylock Technologies wanted to shorten the time they needed to make quotes, since their retailers often had to wait ten days before receiving the file.&nbsp;Furthermore, they wanted to have detailed insight into the exact cost of each product, from production and storage to transport. At that moment, they were using five Excel files to do this. Vandemoortele is a major player in the European food sector, manufacturing and selling high-quality food products and ingredients.&nbsp;<h2>Challenge</h2>Managing meaningful relationships with customers is not an easy task, especially if you take into account Vandemoortele’s presence in a multitude of European countries. Some teams already made use of SAP’s CRM solution, but not to its full potential. Others used a different CRM system, and some had never used one before at all.&nbsp;<h2>Solution</h2>While looking for ways to improve their overall CRM experience, the Vandemoortele team quickly understood that a complete re-thinking was the best option. As a global player in hygiene and water management solutions for the food and drink industry, Sopura expressed the need to automate and streamline its front and back-end processes on the basis of standard SAP. TheValueChain was happy to advise them on the implementation of the system one step at a time, at their own pace.&nbsp;<h2>Challenge</h2>Sopura is one of the world´s leading experts in the production of cleaning, disinfection and water treatment agents for the food and drink industry. To improve its overview and insights while harmonising processes and making them more efficient, the company wanted to make the change to cloud technology for ERP, sales and marketing automation and introduce new technologies such as the Internet of Things (IoT).Harmonisation across several languages and cultures was likely to pose a challenge, with implementation processes differing from site to site. ‘A project of this scope injects a different dynamic into a company,’ says Wim Wouters,&nbsp;Global Director of Engineering &amp; IT at Sopura. ‘It succeeds only if everybody is on board.’&nbsp;<h2>Solution</h2>The company weighed best-of-breed solutions against integrated enterprise-wide software platforms such as Microsoft and SAP. The choice ultimately fell to SAP because it integrates all of the elements demanded by Sopura, ranging from CRM, ERP and IoT-related digital innovations to machine learning, blockchain, artificial intelligence and big data.TheValueChain assisted Sopura in automating and harmonising its front and back-end processes on the basis of standard SAP, starting with its CRM. ‘That was a deliberate choice,’ says Wim Wouters. ‘The knowledge and experience we are acquiring from this worldwide cloud project will yield important benefits when we begin with ERP.’Sopura decided to implement CRM as a first overarching solution for the entire group. The CRM software stands alone and is not yet integrated with ERP. ‘An ERP implementation is on a whole different level,’ says Wim Wouters of Sopura. ‘It has an even greater impact on the organisation and requires even more of a support base. This CRM project paves the way in terms of cloud approach and project methodology.’ To encourage each and every employee to not only understand the change of systems but also be open to using SAP optimally,&nbsp;Sopura invested heavily in creating a strong support base.&nbsp;<h2>Result</h2>Since the beginning of 2020, the new CRM software has been rolled out worldwide, including in Europe, Australia and Vietnam. TheValueChain has provided key users with intensive training, so that they know the system inside out and can in turn train their colleagues. ‘The train-the-trainer principle worked perfectly,’ says Wouters. ‘It saved us time and expanded the project´s internal support. We trained our employees in their native language, which proved to be a crucial element for clearly transmitting the message.’Throughout the project, Sopura preferred to be creative within the existing framework rather than implementing customised developments. According to Wouters, it was an ‘inside-the-box’ approach. ‘SAP is a box brimming with possibilities that you discover during the course of the project. This requires a high level of trust in your SAP partner in order to proactively work together and neatly match up functionality and processes.&nbsp;TheValueChain lived up to that trust. Together with process owners and IT-leaders, we identified no less than 43(!) use cases. Ten of those could be resolved through standard SAP implementation, the others were placed on a roadmap. We zoomed in on 15 cases, mostly in logistics, and performed a cost-benefit analysis. Customer services have their hands full processing orders, following up on them and sending out status reports to customers.&nbsp;The job requires manually entering details into the system on a day-to-day basis. Work that is mind-numbing, repetitive, slow and error prone. Exactly the kind of process that benefits from hyperautomation.&nbsp;The solution we came up with relies on SAP and RPA. A bot retrieves PDF data from emails, applies AI to it and creates sales orders via APIs. Exceptions are flagged and sent to the user for review. Ongoing sales orders are automatically collected and sent out to the right customer. TheValueChain assisted Warsco with the choice and implementation.&nbsp;<h2>Challenge</h2>Warsco supplies units for offices and provides temporary custom-built housing in sectors such as construction, education and healthcare. ‘We had been looking for a comprehensive software program capable of supporting all our activities, including sales, rental, transport, production and aftercare,’ says CEO Marc Warson. ‘We considered about a dozen options, but we couldn’t find the tool that could do everything.’&nbsp;<h2>Solution</h2>‘There is a risk in being first, but there was also a huge drive at TheValueChain to use the new technology,’ Marc Warson says. ‘We thought that SAP was out of our budget, but TheValueChain suggested SAP Business ByDesign. This had never been implemented in Belgium before but it is based on forty years of business processes and user experience. TheValueChain told us to compare it to a virtual wardrobe. The implementation of the master data was a colossal job. And there are always things you think of afterwards: it would have been better if we had done this differently. Later on, the full scope was implemented at the production site in Genk (January 2019), followed by implementation in Barcelona, Spain (May 2019).&nbsp;<h2>Result&nbsp;</h2>All sites resumed normal operation volumes within two weeks of going live. The implementation of SAP ERP has improved warehouse operations, reduced the total cost of ownership, made production costs and profitability transparent and increased efficiency in finance closing and intercompany transactions. In addition, plant maintenance has been integrated with production planning and inventory management, the order to delivery process has been optimised and the system allows for full end-to-end batch traceability compliance.&nbsp;The second phase in the implementation of quality and production management at the Ghent site is ongoing, featuring a Fiori-based production order confirmation application for the production shop floor.

With 100 locations across Flanders, all supplied from its central warehouse in Antwerp, De Lijn’s stock management has proven to be quite a challenge. That is why the company decided in favour of stock management through SAP and asked TheValueChain to assist them in implementing this change.&nbsp;<h2>Challenge</h2>With so many locations to run, bus service provider De Lijn was eager to work systematically and exercise better control over its stock distributed from its central warehouse in Antwerp.&nbsp;In the past, when an employee ordered an item, the system sent an email to the HR manager, who entered the order manually in the warehouse app for order-picking. Orders that required approval were placed on paper. This created room for error and slowed down the logistical process.&nbsp;As uniform structures and processes make stock management clear and transparent, De Lijn decided to ask TheValueChain to get SAP installed and give this project the best possible foundation.&nbsp;&nbsp;<h2>Solution</h2>TheValueChain paid close attention to De Lijn’s exact needs and proceeded to propose a plan for successful SAP implementation. ‘This implementation meant a great improvement for De Lijn’s supply chain management,’ says Hans De Wulf, who supervised the project. ‘From purchase to delivery and payment, the entire process warehouse goods go through was perfectly suitable for SAP.’&nbsp;The plan was for warehouse staff to be able to scan incoming and outgoing items. The overview of bus fuels such as diesel, heating oil and Adblue was also included&nbsp;through tank management integration.&nbsp;‘TheValueChain provided complete end-to-end integration from order to shipment by using SAP Sales and Distribution, SAP Human Resource and SAP Extended Warehouse Management,’ says Ferdi Meynen of TheValueChain.&nbsp;<h2>Result</h2>Since the beginning of this month, all 45 warehouses where De Lijn manages its stock have been using SAP Extended Warehouse Management. This concerns some 45,000 items, such as maintenance and repair parts, clothing, office supplies and fuel. All are appropriately registered and delivered to a hundred depots, workshops and maintenance centres. The previously used order process is now fully automated and digitised via SAP Workflow and the logistical chain in SAP ends with the generation of the Bpost labels for shipment.In addition, De Lijn employees now have access to a webshop where they can order workwear on the basis of an annually allocated balance. Balance management has been automated as well. Every day, the system checks whether there are any changes in the employee’s status that require a recalculation of the balance. Every year, new budgets are allocated and a portion of the remaining balance is transferred. The SAP Fiori webshop gives users detailed insight into the order history and changes in assigned balances. Since going live, the webshop has processed over 5,000 orders.

With Project Harmony, they aim to integrate their SAP systems across the different countries and streamline their processes – development in which TheValueChain was happy to assist.Interparking has been active since 1958, when the company built Parking 58 at the World Expo in Brussels. Today, the company operates in Austria, Belgium, Germany, Spain, the Netherlands, France, Italy, Poland and Romania, totalling 956 car parks in 400 cities. In Germany and Austria, it operates as Contipark.&nbsp;&nbsp;<h2>Challenge</h2>Due to several takeovers and developments, Interparking experienced a growing need to streamline its fragmented IT landscape. Therefore, the company decided to migrate from SAP ERP 6.0 to SAP S/HANA, taking the opportunity to merge seven SAP clients into one consolidated client and opting for standardisation and a greenfield approach. This meant that the processes had to be fundamentally rethought and rebuilt in S/4HANA.&nbsp;<h2>Solution</h2>‘Interparking chose TheValueChain because of our experience in greenfield implementations,’ says project manager Paul Burke of TheValueChain. ‘It is mainly the financial department of each division that will be working with this new software.’&nbsp;The collaboration started in March 2020. Through workshops with TheValueChain consultants, Interparking identified the best solutions that would improve the company’s IT environment. Intensive training sessions gave key users the knowhow to adapt to this new system. In addition, Interparking chose to introduce the International Financial Reporting Standards within the group.&nbsp;<h2>Result</h2>After extensive user testing and data migrations, the Interparking locations in the Netherlands and the website went live in January. ‘With a dedicated IT team and in close cooperation with the key users, we were able to successfully launch the project in the Netherlands,’ says Paul Burke. ‘We are keeping a tight timeline for the roll-out in other countries. The goal is to implement the transition in two countries every quarter.’ If everything goes to plan, all sites will have migrated by January 2022.

In 2019,&nbsp;<a target="_blank" rel="noopener noreferrer" href="https://eneco.be/">Eneco</a>&nbsp;decided to standardise all European sites on SAP S/4HANA. In Belgium, TheValueChain provides operational support and much-needed local expertise in this field. ‘Outsourcing the SAP service desk not only provides flexibility, but also a&nbsp;substantial cost saving,’ according to Roel Matthys of Eneco.&nbsp;&nbsp;<h2>Challenge</h2>Fossil fuels are being replaced with renewable energy. Increasingly, energy is being produced, stored and consumed locally. For the relevant processes and IT systems used in energy companies, the changes are significant.‘Eneco is the third largest energy supplier in Belgium,’ explains Roel Matthys, manager of Eneco's Business Technology Organization<a href="#_msocom_1">[A1]</a>&nbsp;. ‘Among the big players, we are the most sustainable. We want to continue to play a leading role in the transition. We use customer data collected through digital meters and artificial intelligence to advise consumers and companies on the best time to use this sustainable energy at the best price. This requires substantial investments in IT applications and infrastructure. We need to be able to switch quickly because of the need for an agile internal organisation. Flexibility and scalability are crucial.’‘Two years ago, we set up a synergy track from the Netherlands for the entire group,’ explains Roel Matthys, manager of Eneco's Business Technology Organization. ‘The migration of SAP ERP to the cloud is part of it. In Belgium, we are deploying all of our own SAP expertise on the MIG 6 project. MIG 6 is the manual for the new generation of market processes. As a result, our people are not always available for operational tasks, such as the daily monitoring of systems or the handling of incidents and change requests.’‘Today we are getting competition from unexpected directions,’ Roel Matthys points out. ‘KBC, bol.com, Decathlon, Coolblue and others are all jumping at the energy market. SAP must prove itself time and time again. As an IT organisation, we must consistently sell SAP within our own company. We must deliver quality because every euro is being flipped. This is both sensible and challenging for our team.’&nbsp;<h2>Solution</h2>‘“That's why we decided to outsource those tasks,’ says Erwin. ‘Local expertise was at the top of our list of requirements. Legislation and regulations have their impact on the SAP landscape and differ from country to country. The Belgian energy market is also very complex because of all the regions, languages, regulators and ministers with different agendas. Our business organisation expects us to be flexible. That too was an important selection criterion. In May 2020 we signed an SLA with TheValueChain for operational support around SAP Finance. In December 2020 we extended that contract to SAP IS-U, the sector solution for companies in the utility industry. TheValueChain replaced two full-time freelancers with two dedicated consultants. They now work for Eneco at a fixed cost per month (1.2 FTE). In addition, we benefit from a package of hours for extra services when needed. The assigned consultants can rely on a TheValueChain team with extensive sector experience and a comprehensive view. This increases service quality.’&nbsp;<h2>Result</h2>‘TheValueChain is transparent. If the consultants work fewer hours than planned, the invoice is lower. Also, not all questions submitted to the service desk require senior expertise. The cost of operational support dropped by 20 to 25%.’‘Local expertise is equally important for the set-up of IS-U,’ Erwin van Eeden continues. ‘Eneco Netherlands does not use IS-U, so there is no functional expertise within the group. For this purpose, we count on TheValueChain. A SAP Solution Architect advises and guides us with a lot of knowledge of what's going on in the industry. He is closely involved in negotiations with Eneco Nederland and with myBrand, our infrastructure and hosting partner.&nbsp;Different points of view sometimes lead to lively discussions. TheValueChain has a strong opinion, but always respects our choices. They implement loyally what has been decided. We appreciate that attitude tremendously and we are happy to have a partner who thinks in a proactive and constructive manner.
